The short version
One line west, no backtracking. Three nights in Tokyo including a full day at DisneySea, a ryokan night under Mount Fuji with private hot-spring baths, three or four nights in Kyoto, and a last night in Osaka.
The two questions that actually matter are April versus September — April has better weather, September has better prices and opens up the Japanese Alps — and which Mario Kart somebody meant, because there are two entirely different ones in two different cities.
Everyone books and pays their own way. No shared pot, nobody holding anyone's money. Nothing is owed until September 2027, which gives everyone a year of runway.
